Guide for HR and L&D

## How to train employees when they have no time for training

For several years running, lack of time has been the main barrier to corporate learning. The answer isn't to find a whole day for training but to build it into the ordinary working week. Below are formats that work for this.

**50%** of HR managers say workload leaves no room for training*

**70%** of employees multitask during training*

**30 minutes** is enough for a short learning session

### Why "no time" isn't an excuse

According to the TalentLMS 2026 study (a survey of 1,000 employees and 101 HR managers in the US, September 2025), half of HR managers and 53% of employees say heavy workloads leave no room for training, even when it's needed. 70% of employees admit to doing other things during training, and almost half say their company sees training as time taken away from "real" work.

This isn't laziness or undervaluing learning. It's about how learning is set up: if training is a separate, day-long event, it will always be postponed for urgent tasks.

### Five formats that fit into the working week

#### 1. A 30-minute learning session

One topic, one exercise, one takeaway. Run at the start of a team meeting or instead of one of the meetings. Short exercises work well: [Circle of influence](https://couchinfo.com/en/exercises/circle-of-influence/) , [Instruction or question](https://couchinfo.com/en/exercises/instruction-or-question/) , [Excuse to step](https://couchinfo.com/en/exercises/excuse-to-step/) .

#### 2. The one-to-one as a development point

The manager is an employee's main source of development: in the same study, 44% of employees said they build skills through their manager's guidance. If every one-to-one spends 5 minutes on "what did you learn this week and what's in the way", learning happens without a separate budget. The meeting technique is practised in the [One-to-one](https://couchinfo.com/en/exercises/the-one-to-one/) exercise.

#### 3. Learning on a real task

Instead of an abstract case — a current project. The employee gets a task slightly above their level, and a manager or mentor reviews the result with them. This is the most effective and cheapest format.

#### 4. A modular programme instead of two days in a row

A two-day training can be split into 4–6 modules of 2–3 hours, once a week. Between modules participants apply the material at work and bring results to the next session. It's easier to find the time, and the knowledge sticks better.

#### 5. An internal trainer

An employee who teaches colleagues grows faster than anyone. Ready-made kits with a detailed script let an internal trainer with no experience run a training: [how to run a leadership training](https://couchinfo.com/en/guides/how-to-run-a-leadership-training/) .

### How to get managers on board

The main argument isn't "learning is important" but "this will solve your problem". Ask a manager what's stopping their team from working better, and offer a format for that problem that takes no more than an hour a week.

One more thing: a manager who cancels training for an urgent task shows the team that learning is secondary. Agree that training time is protected the same way a client meeting is.

### How to tell training is working

- A month later, ask the manager: what has changed in the team's work?
- Ask participants to name one thing they now do differently.
- Compare the work metrics the training was meant to improve.

If nothing has changed, the problem is most often not the format but the fact that the training wasn't connected to real tasks.

### Where to start

Start with one 30-minute session on the team's most painful topic. If you need a full programme, the [Couchinfo catalog](https://couchinfo.com/en/catalog/) has two-day trainings that are easy to split into modules, and the [Leadership and accountability](https://couchinfo.com/en/training/leadership-and-accountability/) kit is free to download.

Questions

### Frequently asked questions

**How do you train employees who have no time?**

Build learning into the working week: short 30-minute sessions, development talk in one-to-ones, learning on real tasks and modular programmes instead of two days in a row.

**What is microlearning?**

Short learning formats of 5–30 minutes devoted to one topic or skill. They fit into a work schedule more easily than multi-day trainings.

**Can a two-day training be split into parts?**

Yes. A two-day programme can be run as 4–6 modules of 2–3 hours, once a week. Between modules participants apply the material at work, and the knowledge sticks better.

**How do you persuade managers to make time for training?**

Link the training to a problem the manager wants to solve and offer a format that takes no more than an hour a week. "Learning is important" works worse than "this will solve your problem".
